Obeya

Obeya = 大部屋 (oh-BAY-ah)

In lean manufacturing and the Toyota Production System, an Obeya is a dedicated space where cross-functional teams come together to share information, monitor performance, solve problems, and make decisions. Rather than working in isolated departments, everyone involved in a project or production process collaborates using shared visual information to improve communication, alignment, and continuous improvement. The Purpose of Obeya

An Obeya brings everyone together in one place to discuss problems, share information, and coordinate actions. Visual management: an Obeya relies heavily on visual management. Information is displayed so that anyone entering the room can immediately understand the current situation. Typical visual boards include safety KPIs, quality metrics, delivery performance, productivity, OEE, production plans, improvement projects, action lists, risk registers, and customer concerns. The objective is to make problems visible. Cross-functional participation: an effective Obeya includes representatives from production, quality, maintenance, logistics, engineering, planning, supply chain, and leadership. Bringing different perspectives together leads to faster and more effective problem-solving. Standardized meetings: Obeya meetings follow a consistent structure, typically reviewing safety, quality, delivery, cost, productivity, open issues, improvement activities, risks, and action follow-up. Standardized meetings ensure that critical topics are reviewed consistently. Focus on facts: discussions should be based on objective information rather than opinions. Performance indicators, production data, customer feedback, and ongoing improvement activities provide the foundation for decision-making. This aligns closely with Lean principles such as Genba, Genjitsu, and Visual Management.

What Is Typically Found in an Obeya?

Although every organization designs its Obeya differently, common elements include KPI dashboards, SQDCP boards covering Safety, Quality, Delivery, Cost, and People, production schedules, Value Stream Maps, A3 reports, PDCA boards, Kaizen activities, action tracking, project timelines, capacity planning, customer escalation boards, and risk management boards. Modern digital Obeya rooms may display this information on interactive dashboards and large digital screens rather than physical whiteboards.

Benefits of Obeya

Better communication: by bringing departments together around shared information, communication becomes faster, clearer, and more effective. Faster problem resolution: problems are discussed immediately by the people responsible for solving them, reducing delays caused by emails and lengthy meetings. Traditionally, an Obeya is a physical room filled with visual boards and improvement information. However, many organizations now use Digital Obeya systems that display real-time production data, KPIs, project status, and action plans on large screens or cloud-based dashboards. A digital Obeya allows real-time KPI updates, remote collaboration, automatic data collection, interactive dashboards, integration with MES and ERP systems, and easier tracking of improvement activities. Digital Obeya solutions are becoming increasingly common as manufacturers adopt Industry 4.0 technologies.

Practical Example

An automotive manufacturer experiences recurring production delays caused by communication gaps between production, maintenance, logistics, and quality. To improve coordination, the company establishes an Obeya near the production area. Every morning, representatives from each department gather for a 15-minute meeting. Large visual boards display safety incidents, production performance, OEE, quality defects, customer concerns, and ongoing improvement projects. During one meeting, a recurring material shortage is identified. Because logistics, planning, and production are present, the root cause is discussed immediately, responsibilities are assigned, and corrective actions are tracked daily until the issue is resolved. Common Misconceptions

A common misconception is that an Obeya is simply a meeting room with KPI boards. In reality, an Obeya is a management system, not just a physical space. Its purpose is to enable collaboration, structured problem-solving, visual management, and continuous improvement. Another misconception is that only senior management should use the Obeya. In Lean organizations, Obeya meetings involve the people closest to the work, ensuring that decisions are based on practical knowledge and real operational conditions.
