Sort (Seiri): keep only what is needed at the workstation, remove the rest. Straighten (Seiton): a defined place for every tool, part and document, labeled and within reach. Shine (Seiso): daily cleaning that doubles as inspection. Standardize (Seiketsu): make the first three steps a repeatable standard, not a one-off event. Sustain (Shitsuke): the discipline to hold the standard every day.
5S looks like housekeeping. It is really about making abnormalities visible. When a workstation has one clear place for each tool, a missing tool is obvious in a glance. When floors are marked and clean, a leak or a stray part is impossible to hide. This visual discipline is the foundation for everything else, standard work, Kanban, Andon, Kaizen, because those tools depend on being able to see the difference between normal and abnormal.
The first four steps are easy. The fifth, Sustain, is where most programs fail. Sustaining requires leader routines: short daily walks, Kamishibai audits, standard work for team leaders, and visible metrics. Without them, workplaces drift back to their previous state within weeks.
