Value

In lean manufacturing, value is defined as anything the customer is willing to pay for. To deliver true value, it is essential to understand the customer’s needs and expectations clearly. Value isn’t something we decide on our own; it is determined by the customer. This applies not only to the end customer but also to internal customers,those within the organization who rely on the output of upstream processes.

Value Is Defined by the Customer The customer, whether internal or external, ultimately determines what is valuable. For end customers, this might be product quality, timely delivery, and cost-effectiveness. For internal customers, value can mean getting accurate, timely information or receiving parts and materials that meet standards for the next step in the process. Direct and Indirect Feedback To understand what the customer values, lean encourages gathering both direct and indirect feedback: Direct Feedback: Asking the customer directly what they want or value in the product or process. Indirect Feedback: Observing results, analyzing metrics, and evaluating how well current processes meet customer needs. The Importance of Going to the Gemba Gemba, meaning “the real place,” encourages going to where work is done to observe and understand the actual process. Visiting the Gemba helps ensure that feedback is accurate and that solutions align with real conditions. Secondhand information often leads to misunderstandings, so observing the process firsthand is critical for defining and delivering value.

Steps to Determine and Deliver Value

Ask the Customer Directly engage with customers to understand what they consider valuable. Avoid assumptions, as these can lead to disconnects between what we produce and what the customer truly wants. Gather Feedback Continuously Value can evolve as customer needs change. Regularly gather feedback and use metrics to ensure that processes continue to align with customer expectations. Define Value for Each Step in the Process In lean, “customers” and “suppliers” exist at every stage. Each person or department downstream depends on the quality and timeliness of work from the previous step. By treating each internal team as a customer, teams can deliver consistent value throughout the organization. Observe and Adjust Regularly visit the Gemba to observe processes in action. Understand how each step contributes to the final product and make adjustments based on firsthand insights and feedback.

Directly Beneficial to the Customer: The activity enhances the product or service in a way the customer values, such as improving performance, functionality, or appearance. Meets Customer Demand: Value is defined by what the customer deems worthwhile; if customers aren’t willing to pay for a feature or function, it’s not value-added. Timely and Cost-Effective: VA activities deliver benefits at the right time and price for the customer, contributing to overall satisfaction. Examples of VA activities include assembling parts that customers require, providing customer-requested features, and finalizing products to meet quality standards.

Non-Value-Added (NVA) Activities

Non-Value-Added activities, also known simply as waste, consume resources but do not add any customer value. These are tasks or steps that the customer is not willing to pay for and that do not improve the product. The goal in lean manufacturing is to eliminate NVA activities wherever possible.

Key characteristics of NVA activities

No Direct Customer Benefit: The activity does not improve the product or service from the customer’s perspective. Consumes Resources Without Adding Value: NVA activities use time, labor, or materials but do not contribute to the end product’s quality, performance, or usability. Source of Waste: These activities contribute to inefficiencies and add unnecessary cost, which lean principles aim to eliminate. Examples of NVA activities include excessive waiting times, unnecessary transportation, overproduction, and rework caused by quality defects.

Necessary Non-Value-Added (NNVA) Activities

Necessary Non-Value-Added activities are those that do not directly add customer value but are necessary under current circumstances. These activities are required to maintain operations or compliance but do not improve the product or service in the eyes of the customer. While NNVA activities don’t directly enhance the product, they are sometimes essential for the overall process.

Key characteristics of NNVA activities

Essential for Operational Stability: These activities ensure process continuity, quality, or compliance, making them difficult to eliminate immediately. No Direct Contribution to Customer Value: While essential, these activities do not directly enhance the customer’s experience of the product or service. Targeted for Reduction: In lean systems, NNVA activities are minimized or streamlined whenever possible to optimize efficiency without compromising stability. Examples of NNVA activities include inspections, compliance checks, equipment setup, and maintenance.

Reducing Non-Value-Added and NNVA Activities

The goal in lean manufacturing is to maximize value-added work and reduce or eliminate non-value-added work. NNVA activities are also targeted for reduction but may require improvements in technology, process changes, or better scheduling to minimize their impact. Gather Customer Feedback: Understanding what customers value is essential. Direct feedback, customer surveys, and results analysis can help determine which features and services are genuinely value-added. Focus on Continuous Improvement: Implement lean tools like Standardized Work, 5S, and SMED to streamline processes, reduce NNVA activities, and eliminate NVA activities. Optimize Workflows: By mapping processes and identifying areas of waste, teams can focus on reducing non-value-adding steps and enhancing efficiency.
