Standard Work in Process(SWIP)

Standard Work in Process (SWIP) is the exact quantity of work-in-progress required to allow standard work to be performed at a station or cell, no more, no less. It is the smallest inventory the process can hold and still flow without starving.

Why It's Defined

Without a defined SWIP, inventory between stations grows to whatever operators feel comfortable with, usually much more than necessary. Extra WIP hides problems, absorbs floor space, and inflates lead time. Defining SWIP forces the team to confront the actual minimum needed and to design the process to run reliably at that level.

How to Calculate It

SWIP depends on the cycle time, the takt time, the operator's route and the number of stations. In its simplest form, it is the number of units in the machines being processed plus a small buffer at any station where cycle time varies. The calculation is specific to each cell, but it should always be a defined quantity, not "whatever fits."

Enforcing SWIP

SWIP is visible: marked spaces on tables, colored zones on the floor, a defined number of containers. If the space is full, no more work can enter; if it is empty, work must flow. This visual limit acts as a Kanban, a pull signal that prevents overproduction and makes flow imbalances immediately visible.
