Rework

Rework is any work performed to correct defects that should not have happened in the first place. It is one of the eight wastes, hidden cost, hidden capacity consumption, and often hidden entirely from top-line metrics because the reworked units eventually ship.

The Cost of Rework

Rework consumes the same resources as first-pass production, labor, machine time, materials, floor space, but produces no additional value. It also consumes leadership attention, disrupts flow and pushes back downstream delivery. And because rework is often done off the main line, it hides from OEE and cycle-time metrics that only measure the main flow.

Where Rework Comes From

Every rework loop starts with a defect that reached the wrong destination. That defect started as an unmarked deviation, a missed inspection or a process incapability. Root cause analysis on repeated rework almost always leads back to a process design issue, the way the work is set up allows the defect to happen, and inspection catches it late instead of preventing it.

Eliminating Rework

Move quality upstream. Poka-Yoke to prevent the defect from occurring. Jidoka to stop the process when it does. Standard work to reduce variation. Training so operators can spot defects at their source. Each intervention costs less than the rework it prevents, and each one shortens the true lead time by removing a hidden delay.

Conclusion

Rework is a symptom, not a plan. Every rework hour is a diagnostic pointing at a process problem worth solving permanently. Factories that measure rework honestly and attack its root causes see dramatic improvements in cost, quality and lead time, all together.
