Flow Efficiency

Flow Efficiency is the ratio of value-adding time to total lead time. It measures how much of a unit's journey through the factory is actually spent being worked on, versus waiting, being moved, or being stored. It is one of the most revealing metrics in lean because the answer is almost always shockingly low.

How to Calculate It

Flow Efficiency = Value-Adding Time / Total Lead Time × 100%. Value-adding time is the sum of the times when the unit is being transformed in a way the customer values. Total lead time is the elapsed time from the moment the work enters the process to the moment it leaves. Both are measured on the same unit.

Typical Numbers

In most traditional factories, flow efficiency ranges from 1% to 10%. That means a unit spends 90-99% of its lead time not being worked on. Lean factories aim for 25% or higher; world-class flow efficiencies in some processes approach 50%. The gap is a direct measure of how much waste is embedded in the current system.

Why It Matters More Than Utilization

Resource utilization asks "how busy is my machine?" Flow efficiency asks "how quickly does the customer get their product?" Improving utilization often makes flow efficiency worse, by pushing more inventory through a bottleneck the customer doesn't yet want. Improving flow efficiency almost always improves everything else the customer cares about.

Conclusion

Flow efficiency is a diagnostic that cuts through the noise of local metrics. Measure it once and the priority for improvement becomes obvious: shrink the waiting time. Every hour a unit sits between steps is an hour of lead time that adds cost and delivers no value.
