Changeover

Changeover is the process of converting a machine, line or cell from producing one product to producing a different one. It is one of the largest hidden costs in traditional manufacturing, because long changeovers force long batch runs, and long batch runs create every other kind of waste that lean tries to remove.

Why Changeover Matters

If a changeover takes eight hours, no one wants to change over often, so batches grow to hundreds or thousands of units to amortize the setup. Long batches inflate inventory, lead time and lot-based defects. If the same changeover takes eight minutes, batches can shrink toward one-piece flow, and every downstream waste shrinks with them. Changeover time is the constraint that determines batch size, which determines almost everything else.

SMED: Single-Minute Exchange of Die

Shigeo Shingo's SMED methodology reduces changeovers systematically. Step 1: separate internal (must be done with the machine stopped) from external (can be done while the machine is still running) setup activities. Step 2: convert as much internal setup as possible into external setup. Step 3: streamline both. Changeovers that used to take hours routinely drop to single-digit minutes.

The Payback

Faster changeovers unlock smaller batches, which unlock shorter lead times, less inventory, better quality feedback and higher flexibility. They also unlock the ability to level production, Heijunka, which absorbs demand variation without amplifying it downstream. Every hour spent reducing changeover time typically pays back many times over in operational improvements.

Conclusion

Changeover time is one of the most leveraged variables in a factory. Reducing it doesn't just save the changeover time itself, it removes the reason for batches to be large, which unlocks the entire lean toolkit downstream.
