Cellular Manufacturing

Cellular Manufacturing is a production approach that organizes the factory into cells, small, focused groups of resources dedicated to a family of similar products, instead of departments organized by machine type. It is one of the largest layout changes a factory can make, and one of the most transformative for flow.

From Departments to Cells

Traditional factories group machines by function: all lathes together, all mills together, all welders together. Parts travel between departments in batches, queuing at each. Cellular manufacturing regroups machines by product family: everything needed to complete a family of parts is placed together, in process sequence, so the parts flow from raw material to finished good without leaving the cell.

The Benefits

Lead times shrink from days or weeks to hours. Inventory between operations drops close to zero. Quality improves because defects are seen by the next operator immediately. Floor space shrinks, often dramatically. Operators become multi-skilled and take ownership of the whole product. Response to demand changes becomes flexible: cells can flex volume by adding or removing operators.

The Challenges

Cellular layouts require product families with enough shared operations to justify dedicated resources. They need multi-skilled operators, which requires training and often a change in job classifications. They demand disciplined pull scheduling; without it, the cell fills with WIP just like a department. And they require honest capacity planning, because a cell dedicated to one family can't easily absorb demand from another.

Conclusion

Cellular manufacturing is the physical layout that makes one-piece flow possible. When the product mix and volumes support it, no other layout change produces as much reduction in lead time, inventory and quality cost simultaneously.
