Built-in Quality

Built-in Quality is the principle that quality should be created at every step of the process, not inspected in at the end. Every station is responsible for the quality of what it passes forward, and no defect is allowed to move to the next step. It is the operational expression of Jidoka.

The Principle

Traditional quality control relies on inspection: produce, then check, then rework or scrap. Built-in Quality reverses this: design the process so that defects cannot occur, and if they do, detect them at the source and stop. Every operator is a quality inspector for their own step and for the step upstream.

The Four Rules

Every operator has the authority, and the responsibility, to stop the line for a defect. Every defect is investigated to root cause before production resumes. Countermeasures are installed at the source to prevent recurrence. Standards are updated to reflect the new method. These four rules turn every defect into permanent learning.

Why It Works

Defects that reach the next step are exponentially more expensive to fix, more value has been added, more capacity has been consumed, and more downstream disruption results. Catching defects at the source is always cheaper than catching them later, and always cheaper than shipping them to the customer. Built-in Quality is the discipline that makes this the default rather than the exception.

Built-in Quality is one of the most consequential shifts in lean. It moves quality from a department that inspects at the end to a responsibility that every operator carries at every step. Combined with Jidoka, Poka-Yoke and standard work, it produces processes that are stable, predictable and continuously improving.
