Bottleneck Management

Bottleneck Management is the discipline of identifying, protecting and continuously improving the constraint of a system. Because the bottleneck determines total throughput, no other operational lever produces as much leverage per unit of effort. Getting bottleneck management right is one of the highest-return activities in any factory.

Identify the Bottleneck

Find the step whose cycle time is longest, whose queue is largest, and whose downtime most directly reduces total output. Use value stream maps, cycle-time studies and simple observation. If you're not sure, temporarily add capacity somewhere and see if total output rises, if it doesn't, the constraint is somewhere else.

Exploit the Bottleneck

Squeeze every possible unit of capacity out of it. Never starve it for material. Never let a defective part reach it. Never let it sit idle during lunch or shift changes. Schedule preventive maintenance carefully. Quality-check inputs before they reach the bottleneck. Every minute of bottleneck time is a minute of system output.

Subordinate Everything Else

Every non-bottleneck resource serves the bottleneck. Their pace, their scheduling, their inventory levels are all set by the bottleneck's needs. This is uncomfortable because it looks like under-utilization elsewhere, and that is exactly correct. Non-bottleneck resources should sometimes wait; that is what a well-managed system looks like.

Elevate and Repeat

Only after fully exploiting and subordinating should you invest in more bottleneck capacity, another machine, another shift, an outsourced overflow. Once the bottleneck moves, find the new one and start again. Bottleneck management is never finished; it is a continuous cycle.

Conclusion

Bottleneck management is where operations meets strategy. Done well, it converts the same resources into meaningfully higher output, often 20-40% more, without adding cost. Done poorly, or ignored, it wastes every other improvement effort by making them irrelevant to the system's real capacity.
